What is the sales and marketing diagnostic?

It is a paid commercial diagnostic for founder led and growth stage businesses: real, substantive analysis of where a business is leaving growth on the table across sales, category and marketing.

It comes in two forms. The Standard Diagnostic is available to any business and reviews your digital presence, marketing execution and go to market alignment. The Combined Diagnostic is for businesses running multiple product lines, vendors or an external sales structure, and adds a full analysis of sales performance, product and vendor mix, and pipeline health. Both end in a prioritised set of recommendations on where to act first. Businesses that want the findings implemented move into a separate sprint or retainer engagement, scoped on enquiry.

Why a diagnostic

Growth rarely leaks in one obvious place.

Revenue softens and everyone has a theory. The website is tired. The leads are poor. Sales are not following up. The range is wrong. Each theory attracts budget, and none of them get tested.

The diagnostic looks at all four surfaces at once, so the next dollar you spend goes where it will actually move the number.

  • 01

Website and funnel. Traffic arrives, reads well, and still does not convert into qualified enquiry.

  • 02

SEO and AEO visibility. Search and AI answer engines describe your category without ever naming you.

  • 03

Lost sales. Deals recorded as lost on price that were really timing, scope, or the wrong product in the room.

  • 04

Product and category health. Range and margin quietly moving in a direction nobody chose.

The offer, in brief

Know what is actually holding growth back, before you commit to fixing it.

A focused, executive led diagnostic that identifies where growth is being lost in your sales pipeline, your marketing and digital presence, or your commercial structure, with clear, specific recommendations on where to act first.

Path B, distributor and multi line businesses

  • Sales and product line performance analysis
  • Vendor and category mix and margin review
  • Pipeline and sales structure diagnostic

This is not a generic audit template. It is delivered by someone who has run commercial and marketing functions at scale, across Dell Technologies, HP and Alienware, applied directly to your business.

How a client moves through it

Four stages, start to decision.

You will know what is happening at each stage, and exactly what lands in your hands at the end of it.

  1. Stage one

    Marketing assessment

Website, funnel, SEO, AEO and socials health check. Real, substantive analysis, delivered in full.

  2. Stage two

    Sales and pipeline assessment

Combined Diagnostic only: sales and product line performance, vendor and category mix and margin, and pipeline structure.

  3. Stage three

    Synthesis

Both halves combined into topline direction. Deliberately light touch: pointing at what matters most, not a full strategic plan.

  4. Stage four

    Next step

Run it in house, engage us for ongoing CRO work, take a referral for rebrand or digital work, or move into a sprint engagement.

If you want it implemented

Beyond the diagnostic.

The diagnostic stands on its own. If you decide you want the findings acted on rather than handed over, there are three structured ways to do that, each scoped and quoted to the business.

Implementation

Sprint engagement

A structured 90 to 120 day engagement to implement the fix, with the priorities set by what the diagnostic surfaced rather than by a standard playbook.

Contact for pricing

Ongoing

Retainer engagement

Continued executive involvement at the intensity you need, scaling up through critical phases and back again when you do not.

Extension

Marketing execution

SEO and AEO rollout, socials and ongoing marketing delivery, scoped and quoted separately as an extension of the assessment work.

What happens next

Findings, then a straight recommendation on the right next step.

Every diagnostic ends with a clear set of findings and a recommendation on where to go from there. That recommendation is made on the merits, not on what would be convenient for us to sell you.

  • Address it internally

Take the findings to your own team and work through them in house. Nothing is held back to force a follow on engagement.

  • A referral to a specialist

Where the right answer is a rebrand, a digital build or another specialist discipline, we point you to people who do that work properly.

  • A structured engagement

Where implementation warrants senior involvement, move into a sprint or retainer engagement built around what the diagnostic surfaced.

Who it is for

Built for businesses past the guessing stage.

The diagnostic is aimed at founder led and growth stage businesses that know performance has flattened but cannot yet name the cause.

  • Founder led businesses

Where the founder still carries sales and marketing instinct, and wants an outside read before the next significant spend.

  • Growth stage businesses

Past the early scramble, into the stage where commercial discipline matters more than momentum.

  • Businesses with a range to manage

Where product and category performance is hard to see clearly, and lost sales are recorded but never really examined.

  • Businesses about to spend big

A rebrand, a site rebuild or a new marketing retainer is on the table, and you want evidence before you commit to it.

Why it works

Substantive analysis, then direction you can act on.

The value is in looking at both sides of the revenue equation together, and then being disciplined about what actually matters.

Commercial team working through sales and marketing findings together

Both halves, read together

Marketing findings usually explain the sales findings, and the reverse. Assessed separately, both stay ambiguous.

Reviewing lost sales and product category performance data

Evidence, not opinion

Sales and category findings come from your own commercial data. Marketing health comes from a real inspection, not an automated scanner.

Setting commercial direction after a diagnostic assessment

Topline direction, not a doorstop

The synthesis is deliberately light touch. It names the few things that matter most so the report gets used rather than filed.

Questions

Frequently asked questions

What exactly is included in the marketing assessment?

A health check of your website, funnel, SEO, AEO and socials. It is real, substantive analysis delivered in full, not a light touch pass, and it stands as a complete diagnostic deliverable in its own right.

What is included in the sales assessment?

Sales and product line performance analysis, a vendor and category mix and margin review, and a pipeline and sales structure diagnostic. It draws on your existing commercial data rather than on recollection, and it sits on top of everything in the Standard Diagnostic.

What is AEO, and why is it assessed alongside SEO?

AEO means answer engine optimisation: making your business legible to AI assistants and AI generated search summaries. SEO earns you a ranked link; AEO decides whether you are named and recommended inside the answer itself. Buyers increasingly build a shortlist before they ever reach a results page, so both are checked together.

Which path is right for my business?

If you sell your own product or service directly, the Standard Diagnostic is the right fit and is suitable for any business regardless of size, structure or industry. If you manage multiple product lines, multiple vendors, or an external sales structure, as distributors and multi brand retailers do, the Combined Diagnostic adds the sales, vendor mix and pipeline analysis that those models need. If you are unsure, say so on the form and we will tell you which one applies.

How much does it cost?

Each engagement is quoted to the business rather than sold off a rate card, so the figure depends on the path you take and the scope involved. We confirm a fixed quotation before any work begins, so there are no hourly surprises once it is underway. Contact us for a quotation and we will walk you through it.

What do I actually receive at the end?

The assessment or assessments you commissioned, delivered in full, plus a synthesis that combines them into topline observations and direction. The synthesis is deliberately light touch by design: it points at what matters most rather than setting out an exhaustive strategic plan.

Why is the synthesis light touch rather than a full strategy?

Because a diagnostic should tell you where the problem is, clearly and quickly, without burying it in a document nobody finishes. Businesses that want the full deep dive and implementation move into a separate sprint engagement, which is scoped per engagement.

Am I committing to anything ongoing?

No. The diagnostic is self contained and the findings are yours regardless of what you do next. From there you can run it in house, engage us for ongoing CRO work, take a referral for rebrand or digital work, or move into the sprint engagement.

Can you fix what you find, not just diagnose it?

Yes. SEO and AEO rollout, socials and ongoing marketing execution are available as a separate extension of the assessment work, scoped and quoted on their own terms. That decision is made after you have the findings, not before.

How is this different from a free website audit?

A free audit is a lead magnet: automated, generic, and built to sell you something. This is paid commercial work covering both sides of the revenue equation, with findings you own outright and no obligation attached to them.
